We’re excited to have you here! To kick things off, tell our readers who you are, what communities you work in, and what special topic or announcement you brought with you today.
Thank you for having me. I am Tevel Herbstman, founder of United Estates Realty, a fully licensed real estate brokerage serving agents across Florida, with a strong focus on the Miami, Fort Lauderdale, Orlando, and Tampa markets.

Before founding United Estates Realty, I was a licensed real estate agent myself. I worked the pipeline, managed clients, and closed deals across South Florida. And every month, I watched a significant portion of what I earned disappear into transaction fees, commission splits, and monthly charges from a brokerage that contributed nothing to the actual work of closing a deal.

QUESTION 2 — THE STORY BEHIND IT
We’d love to hear your origin story. How did you get into real estate, and why does this career matter so much to you personally?
My path into real estate was never about the industry itself; it was about the people. I became a licensed agent because I genuinely believed that helping someone buy or sell a home was one of the most meaningful transactions a professional could be part of. And that belief never changed.

What changed was my relationship with the business side of real estate. The longer I worked as an agent, the more clearly I saw a problem that nobody in the industry was willing to talk about honestly. Every month, before I touched a dollar of what I had earned, it was already being divided. Commission splits to a brokerage that sat in the background. Transaction fees charged on every deal I closed, regardless of how hard I had worked to get there. Monthly charges that arrived whether I closed one deal or ten. Add-on fees for tools and features that should have been standard from day one.

I remember sitting down one evening after a month when I had worked harder than I ever had and doing the full calculation. What I had earned versus what I actually kept. The gap was not a rounding error. It was significant enough to make me stop and ask a question I had never asked out loud before: Why am I accepting this?

That question changed everything. I was not just a real estate agent anymore. I was a founder with a problem to solve. And the solution became United Estates Realty, a brokerage built by an agent who finally got tired of paying for something that was supposed to be working for him.

The topic I am here to talk about is the real cost of brokerage fees and why now is exactly the right moment to have this conversation honestly.

A recent industry survey found that only 2 percent of brokerage leaders plan to eliminate transaction fees. More than half of agents at fee-charging brokerages have personally absorbed a disputed fee out of their own commission when a client refused to pay. These are not small numbers. This is a structural problem that has been sitting inside the real estate industry for years while agents quietly absorbed the cost and kept working.

United Estates Realty exists as a direct response to that problem. QUESTION 4 — WHAT YOU’VE LEARNED
Let’s go a little deeper—what challenges, insights, or experiences led you to this moment or decision?
The honest answer is that it was not one moment; it was a thousand small ones that finally added up to something I could not ignore.

Every closing I completed as an agent came with a version of the same experience. The deal would close, the commission would process, and then the deductions would begin. The brokerage split came first. Then the transaction fee. Then whatever monthly charges had accumulated. By the time the number landed in my account, it was a fraction of what I had actually earned through my own work, my own relationships, and my own effort.

What made it harder was the culture of silence around it. Nobody talked about this openly. You just accepted the fee structure as the cost of doing business and kept moving. The brokerage provided the license and the infrastructure, and in return you gave them a percentage of everything you produced indefinitely.

The insight that finally changed things for me was simple: the infrastructure a brokerage provides should not cost an agent more than the infrastructure actually costs to run. A flat monthly fee that covers compliance, support, software, and operations is honest. A commission split that scales with your production is not coverage for services rendered; it is a revenue model designed to grow by taking more as the agent succeeds more.

The challenge was building something from scratch in a heavily regulated industry. Getting licensed as a brokerage, building the technology platform, ensuring full compliance across Florida- none of that is simple. But every step of it was motivated by the same thing. I had felt what agents feel. I wanted to build what I wished had existed when I was on the other side of this equation.
QUESTION 5 — WHAT COMES NEXT
What are some common myths or misunderstandings people have about this topic—and what’s the truth?
There are three myths I hear constantly from agents, and all three cost them money.

Myth one: A 100% commission brokerage always charges transaction fees to make up for it.

This is the most damaging misunderstanding in the space. Many brokerages market themselves as 100% commission but charge $250, $395, or more per transaction on top of monthly fees. An agent closing ten deals a year at $395 per transaction is paying $3,950 annually in transaction fees alone on top of their monthly charges. At United Estates Realty, transaction fees are genuinely zero. Not reduced. Not capped. Zero. The $98 monthly fee is the entire cost.

Myth two: Agents need a big brokerage name behind them to win clients.

This was true twenty years ago. It is not true today. Clients choose agents based on trust, track record, and personality, not the logo on a business card. Agents who have built their own personal brand, their own social presence, and their own referral network already know this. The brokerage name stopped being the reason clients called a long time ago.

Myth three: Switching brokerages is complicated and disruptive.

In Florida, transferring your license to a new brokerage is a straightforward administrative process. Most agents who have gone through it describe it as far less disruptive than they expected. The real disruption is spending another year paying fees that do not reflect the value you are receiving.

The truth underneath all three myths is the same: agents have more control over their business economics than the traditional brokerage model wants them to believe.

My biggest insider tip for any Florida agent reading this is simple: do the math before another year passes. Sit down with your last twelve months of closings and add up every single dollar your brokerage collected from you: the monthly fee, every transaction fee, every add-on charge. Most agents I speak with have never done this calculation in full. When you finally see the number, it changes how you think about every deal you close going forward.

The second tip is to separate your brokerage from your brand. If the clients calling you are calling because of your reputation, your relationships, and your hustle and not because of the brokerage logo on your card, then the brokerage name is not what is driving your business. That clarity matters when you are evaluating whether your current arrangement is still the right one.

And third, do not assume switching is harder than it is. In Florida, transferring your license is a straightforward process. The friction is mostly in your head, not in the paperwork.
